89 4runner 5speed was working fine until I put it into 4wheel drive now I cant seem to get it into 2wheel or 4wheel drive. shifter seems to moves into position but when you push gas wheels wont engage and turn

we put it in neutral and changed from 4w to 2w still didn't work. even tried rolling backwards first then forward nothing

Do you have to jump out to lock the hubs, or is this all done on the fly?
